How to resource overlapping event marketing campaigns without defaulting to permanent hires

To resource overlapping event campaigns, map the work by week, compare it with realistic team capacity, then separate gaps in hours from gaps in skill or leadership. Use that picture to decide what to stop, move, recruit for or bring in temporarily. Do not assume every busy period requires a permanent hire.

A conference launch, an exhibition registration push and a sponsor campaign can each look manageable in isolation. Put their deadlines in the same fortnight and you have a different planning problem.

The answer should begin with the calendar—not a job advert.

Start with work, not headcount

Choose a planning horizon that covers your next meaningful campaign peak. List each event’s important milestones: launch, pricing deadlines where relevant, registration pushes, sponsor activity, event delivery and follow-up.

Under each milestone, list the work that must happen. Include briefing, approvals, data preparation, reporting and coordination, not just visible outputs such as emails or adverts.

Estimate the effort with the people doing the work. Treat those estimates as planning assumptions to review, not promises that every task will take exactly the predicted time.

Where do execution hours exceed available capacity?

Specialist work

Required capability and who can genuinely deliver it

Is the gap expertise rather than time?

Leadership

Who sets priorities, resolves conflicts and reviews performance

Will more delivery resource have clear direction?

Available capacity

Working time after existing commitments, leave and meetings

What can the current team realistically absorb?

Avoid allocating every available hour. Agree a sensible allowance for changes and unplanned work based on your own campaign experience. An overloaded plan does not become deliverable because the spreadsheet has no empty cells.

Choose the intervention that matches the gap

  • A short-lived capacity gap: consider temporary execution support for defined workstreams.

  • A specialist gap: scope the specific capability and the access it needs.

  • A leadership gap: establish who will prioritise and direct the work before adding people.

  • A continuing role: assess whether a permanent hire better matches the ongoing need.

  • Too much low-priority work: stop or defer activity before paying someone else to do it.

External resource should not be used to avoid choosing priorities. Decide what must be delivered, what can wait and what you will not do.

Brief flexible support before it starts

Give the provider the event calendar, campaign objectives, current plan, team responsibilities and known delivery gaps. Agree the work they will own, who approves it and how they will report progress.

Confirm onboarding requirements for your CRM, email platform, advertising accounts and reporting tools. Follow your organisation’s access and data-handling procedures. Also agree where campaign files, decisions and handover notes will live.

CDM provides flexible event marketing resource alongside in-house teams, combining a senior strategic lead with contractors selected around the engagement’s needs. For overlapping B2B event campaigns, the scoping conversation should establish whether you need execution support, senior direction or both.

Review the plan while it can still change

At a regular campaign review, compare planned work with delivered work, flag blocked approvals and check whether the next deadline is still realistic. Review commercial performance alongside activity; sending everything on the schedule is not the same as achieving the campaign objective.

Finish with a handover covering assets, campaign decisions, outstanding work and recommendations for the next cycle. Use what you learn to improve the next capacity plan.

Facing a campaign peak? Talk to CDM about the team gap. Bring the calendar and the current workload: they are a more useful starting point than “we need someone senior, urgently”.
